2023年7月、MIXIの開発本部 CTO室 新室長に小池が就任しました。社内屈指の「個性派エンジニア集団」とも言われるCTO室を、今後どのような組織にしていきたいのか、所信表明を聞きました。
2008年1月ミクシィ入社。SNS「mixi」やアプリ「モンスターストライク」のシステム運用などを経て、開発本部CTO室SREグループへ配属。2023年7月CTO室室長に就任。
CTO室の掲げる4つのミッション
──CTO室とは、どういう組織ですか？
CTO室は2019年5月にできました。前身はモンストの開発・運用をしていた事業本部内にて、複数のサービスに関わるエンジニアを集めてできた開発本部の下部組織でした。現在は事業部を横断した開発者支援や、事業部内のサービス、プロジェクトに入って個別支援を行っています。
──現在のCTO室の役割・ミッションを教えてください
CTO室は主に以下の4つのミッションがあります。
- サービス技術の設計や開発保守の研究および開発
- ものづくり人材の育成
- QAの改善活動
- データのKPI設計や分析の支援
1つ目の「サービス技術の設計、開発、保守の研究および開発」というミッションでは、最新の技術動向を追跡し、それを調査・検証しています。これにより、サービスの価値向上をリードする役割を果たしています。
次に、「ものづくり人材の育成」というミッションは、社内エンジニアの育成に重点を置いていますが、同時に渋谷区などの高等専修学校への教育サポート活動も行っています。
「QAの改善活動」は、サービス品質の向上だけでなく、各事業部に継続的な改善プロセスや手順を提供し、その実践を支援することをミッションとしています。
最後に、「データのKPI設計や分析の支援」では、データ活用に関する考え方やアプローチを企業全体に展開しています。KPI設計やデータ分析を通じて、サービスのパフォーマンスを評価し、事業部や経営層の意思決定をサポートしています。
──CTO室は現在どのような編成ですか？
CTO室全体で39名います。ミッションごとにSREグループ、クライアントグループ、データグループ、QAグループにわかれ、それぞれの中で技術を活かして業務を行っています。
──各事業部に属するのではなく、CTO室配下になっているのはなぜですか？
理由は主に2つあります。1つは柔軟なリソース配分ができるからです。事業部横断組織なので、必要に応じて支援するリソースを調整できますし、並行して複数の事業部を支援することもできます。
もう1つは、ノウハウの横展開がしやすくなる点です。CTO室がノウハウのハブになって、各事業部に展開できるのがメリットだと考えています。
──各メンバーは事業部に入って支援を行うのでしょうか？
ほとんどのメンバーはそうですね。一部は全社横断型で、特定の事業部に依らないプロジェクトを支援しています。
──CTO室には特定の領域に強いスペシャリストが多いですよね
そうですね。個性派集団だと思います。ゲーム専門の人もいますし、スマホゲームの共通基盤やツールを作っている中には、コンソールゲームを開発していた人もいます。カンファレンスやイベントで登壇するメンバーも多いですし、アウトプットする意識が強い人も多いですね。
──たとえばどういったメンバーがいますか？
品質管理を行うQAグループでは、まったく異なる業種から転職してきて、高いポテンシャルを発揮している人がいます。彼はQAのテストだけではなく、テストの仕組み自体を改善したり、プロジェクトの全行程を通して品質保証する活動に取り組んでいます。
QAグループはCTO室だけではなく、各事業の中にもあります。CTO室のQAはそのハブとして機能していたり、グループ同士の連携を促進しています。その意味で、QAグループはCTO室のミッションである教育や育成といった側面を色濃く反映しています。
支援領域を広げていきたい
──CTO室で行っている支援の具体例を教えてください
『MIXI_ANIME』を例にあげると、担当している投資事業本部内には専任のエンジニアがいませんので、公式サイトを制作する際にはCTO室に相談が来て、構築しています。
──案件の相談はどのようにCTO室へ来ますか？
基本的にはSlackにある相談窓口であったり、社内IT（他の企業でいう情シス相当）に相談がいきます。その社内ITからCTO室に相談が来るという流れです。
社内ITはインフラやファシリテーションを行っている部署なので、ユーザー向けのサービスや他部署のエンジニア支援といった内容についてはCTO室が担当することが多いです。
──現在、力を入れている分野・領域は何ですか？
文章生成やコード生成といったAIについては力を入れています。今すぐプロダクトへ投入するわけではありませんが、先んじて検証や社内業務に適用するなどノウハウを蓄積しているところです。
──今後チャレンジしたいことは何でしょうか？
いまはMIXIだけですが、子会社やグループ会社にも支援領域を広げていきたいです。また、現在はWebサービス、ネイティブアプリ系の支援（フロントエンド・バックエンドなど）が多いですが、AIなどを含めて支援する領域を広げるのがチャレンジですね。
──いいですね。そのチャレンジに向けてクリアすべき課題はありますか？
さまざまな技術領域があるので、そのために必要な人材が足りていないのが課題ですね。解決する方法としては、今のメンバーがそれぞれ領域を広げていく、新たに採用するのどちらも模索しています。
──CTO室内での育成も大事なのですね
そうですね。CTO室には多くのスペシャリストがいますが、ジュニアクラスや新卒のエンジニアも多く在籍しています。CTO室のミッションとして育成も掲げていますので、若手のエンジニアを育成してスペシャリストはもちろんですが、技術のジェネラリストとしても育って欲しいです。
──技術のジェネラリストとは？
一つの領域に特化しているのではなく、さまざまな技術領域に詳しいエンジニアです。ウェブサービスはもちろん、AIやアプリケーション開発までできるといった具合に、いろいろな課題解決ができる人に育って欲しいです。CTO室ではスペシャリストとジェネラリスト、どちらのキャリアパスも用意しています。
──個性派集団をマネジメントしていく上で意識していることは何ですか？
マイクロマネジメントはしないよう心がけています。彼らはスペシャリストなので、自分で課題を見つけて、優先度をつけて解決する形で取り組んでもらっています。
あとはコミュニケーションですね。MIXIでは1on1をみんな行っていますが、マネージャーやメンバーとの1on1を通じて課題の吸い上げや共有を行っています。
来たれ、技術で課題を解決したいエンジニア
──どういったタイプの人がCTO室に向いていますか？
技術力であったり、技術に対する熱意は必須です。それを前提として、課題に対して解決する意欲がある人ですね。技術力はもちつつ、その技術を使って課題を解決したいと考える人が向いていると思います。
CTO室の位置づけとしてよく言われるのは、開発者のための開発です。これが体現できる方がいいですね。
──開発者のための開発とは？
CTO室の活動は直接ユーザーに届くものではありません。ユーザ向けに届けるのは、各事業部のエンジニアの役割です。CTO室では、その各事業部のエンジニアのために便利なツールを開発したり、生産性の上がる環境を用意します。それが結果的にMIXIとしてのサービス向上につながります。
その開発者のための開発に、モチベーションや喜びを感じるエンジニアがCTO室に向いていると思います。
──他に必要なスキルはありますか？
コミュニケーションスキルですね。課題感を見つける上で、対話は欠かせません。
開発者とのコミュニケーションは多いのですが、他にも企画やプランナー、プロデューサー、IRなどエンジニア以外の人とのコミュニケーションを取る機会も多いです。広報など、エンジニアがいない部署もありますので、そういった人たちの技術的課題を解決する機会も多いです。
──最後にCTO室に興味を持ってくれている方向けにメッセージをお願いします！
現在のCTO室にいるエンジニアは、サーバーサイドやインフラ、ネイティブアプリケーションやQA・データ分析などに強みをもつ人たちが多いです。そしてそれら以外の周辺の領域についてもCTO室の領域をどんどん広げていきたいと考えていますが、まだ不足している部分もあります。そうした人材の採用や育成が課題です。
